A loud pain point is not automatically a good pilot

Teams naturally nominate work that is frustrating or visible. A transformation leader adds discipline by comparing opportunities through the same four lenses.

Use four lenses

  • Impact: Which measurable outcome improves if this works?
  • Effort: How much process change, integration, and support is required?
  • Readiness: Are the inputs accessible, consistent, and permitted for use?
  • Risk: What happens when the output is wrong, incomplete, or misused?
A quick win is not merely easy. It creates visible value while teaching the organization how to deliver AI responsibly.

Build a portfolio, not a wish list

Record each opportunity with an owner, baseline, intended user, required data, expected benefit, primary risk, and next decision. That simple opportunity register turns scattered ideas into a leadership conversation.

Balance a few contained learning pilots with longer-term bets. The portfolio should show where the organization can learn now and where it must prepare before acting.

Put it into practice

Score three candidate use cases from one to five on impact, effort, readiness, and risk. The discussion behind the score matters more than the math.

Keep leading the work.
